The situation

An HVAC company was losing its most valuable calls to the clock.

Drift's research on buyer behaviour puts roughly 39 percent of buyer conversations happening outside the nine-to-five window. In HVAC that skew is worse, because a furnace fails at six in the morning and an air conditioner fails during a heatwave evening, and neither event waits for office hours.

Emergency work in this trade goes to whoever answers. There is no shopping around when the heat is out in February. The customer calls three numbers and books with the first human voice they hear. A company that sends those calls to voicemail is not competing on price or on quality, it is simply absent.

The company was losing roughly twelve after-hours inquiries a month. Some were routine service calls at a blended ticket around $800. Some were the calls that turn into full system replacements at around $8,000, which is where the real loss sat, because a failed system on a cold night is the moment a homeowner decides to replace rather than repair.

What was built

A voice agent handles after-hours calls and daytime overflow, which is the second half people forget. Overflow matters because the busiest hour of a heatwave is also the hour when every line is already engaged.

The important logic is the triage. The agent establishes what has failed, whether there is heat or cooling in the property, whether anyone vulnerable is affected, and how long it has been out. A genuine emergency routes to the on-call technician immediately with the details already gathered. Routine work books into the next available slot without waking anybody.

That distinction is what makes after-hours coverage economically sensible. Paying a technician to be woken for a thermostat question is how companies abandon on-call rotas. Waking them only for real emergencies keeps the rota sustainable.

Confirmations and reminders go out automatically for every booking, which addresses the other quiet cost in this trade, which is the no-show on a scheduled visit.

How the ROI model was built

These figures are modeled from the company's stated volumes and ticket values, plus published research on buyer availability. They are not audited results. The assumptions:

• Roughly 12 after-hours inquiries lost per month before the build • 50 percent of those booked once the calls are answered, or about 6 a month • A blended service ticket of $800 • One system replacement per quarter attributed to after-hours capture, at $8,000 each • Reduced no-shows from automated confirmations treated as a modest gain and given no separate figure • Drift's finding that about 39 percent of buyer conversations occur outside business hours, used as the basis for the volume assumption

What changed operationally

The on-call rota became defensible. Technicians get woken for emergencies and not for scheduling questions, which is the difference between an on-call system that survives a winter and one that everyone quietly stops honouring.

Peak days stopped overflowing into voicemail. During a heatwave or a cold snap the call volume spike is exactly the moment the company is least able to answer and most able to sell, and overflow handling closes that gap.

Replacement conversations started earlier. A homeowner whose system has failed overnight is making a repair-or-replace decision at seven the next morning. Being in that conversation at seven rather than at ten changes who they call for the quote.

Confirmations reduced dead runs. A technician arriving at an empty house is an hour and a truck roll, and automated reminders remove a share of that without anyone making calls.

Who this fits

This fits an HVAC, plumbing, electrical or restoration company with an emergency component to its work, an on-call technician available, and enough after-hours volume that the missed calls are a pattern rather than an anecdote. Typically 100 or more calls a month.

It is aimed at United States owner-operators and service managers, and it is region agnostic, though the value is higher in climates with sharp seasonal peaks where demand and missed calls spike together.

It is a poor fit for companies with no genuine after-hours capacity. Answering an emergency call you cannot service is worse than not answering it, so the on-call rota has to exist before the phone coverage is worth building.

What the first 30 days look like

Four weeks, and week 1 is spent with the on-call technician rather than with the software.

• Week 1, discovery and triage design. We sit with whoever currently carries the on-call phone and write down what genuinely justifies waking them. Deliverable: a written triage specification covering what has failed, whether the property has heat or cooling, whether anyone vulnerable is affected, and how long it has been out, with the routing decision for each combination. • Week 2, build. The agent is written against that specification, connected to the scheduling system for next-day work and to the on-call dispatch path for emergencies. Deliverable: test call transcripts for a no-heat emergency, a routine service request, a thermostat question and a billing enquiry. • Week 3, supervised pilot. The agent takes after-hours calls with the on-call technician reviewing every routing decision the next morning. Deliverable: a triage correction log, which is where the specification meets the reality of how customers actually describe a failure. • Week 4, cutover. After-hours coverage runs unattended, daytime overflow switches on, and automated confirmations and reminders begin for every booking.

Daytime overflow is the half companies forget to scope. The busiest hour of a heatwave is also the hour when every line is engaged, and that is a normal business day rather than an after-hours problem.

What you need in place before this works

Six prerequisites, and the first one is not negotiable.

• A real on-call rota with a technician who will actually attend. Answering an emergency call you cannot service is worse than not answering it, so the capacity has to exist before the phone coverage is worth building. • Written triage rules agreed by the owner and by the technicians who carry the phone. If the technicians did not agree the rules, they will stop honouring the rota within a season. • A scheduling system the agent can write next-day work into. • A phone system that can forward after hours and on overflow. Overflow forwarding is the setting most companies have never configured. • A defined blended service ticket and a defined emergency callout charge, so the agent can set expectations without quoting anything it should not. • A named person who reviews the triage log weekly during the first quarter, because seasonal call patterns change what a correct routing decision looks like.

Questions buyers ask before committing

What happens when the agent cannot judge urgency?

It escalates as urgent and routes to the on-call technician with everything captured. The default runs toward waking somebody rather than toward letting a genuine failure wait until morning, because in this trade the asymmetry is severe: a needless call costs a technician's sleep, a missed no-heat call in February costs the customer and the relationship. Anything about a warranty, a previous repair or a billing dispute routes to the office the next morning instead.

Who owns the phone number and the customer records?

The company does. The number stays in the company's account, bookings land in the company's scheduling system, and call recordings and transcripts sit in storage the company controls. Switching the agent off returns after-hours calls to voicemail with nothing held elsewhere.

What drives the ongoing running cost?

Call volume, seasonality, and how long recordings are retained. Seasonality dominates here. A cold snap or a heatwave can multiply a week's after-hours volume several times over, and that is the week the system earns its keep. Integration count is a smaller factor, since most companies connect one scheduling system and nothing else.

How is success measured in the first 90 days?

Four numbers. After-hours calls answered rather than sent to voicemail, jobs booked from those calls, emergency dispatches that the technicians agreed afterwards were genuine emergencies, and no-show rate on scheduled visits. The third is the one that determines whether the on-call rota survives, and it is the one most companies never measure.

Where this is the wrong fit

Four situations where we would decline to build this.

• Companies with no genuine after-hours capacity. This is the disqualifier that matters most, and no amount of good triage compensates for it. • Companies whose technicians have not agreed the triage rules, where the rota will erode regardless of how well the software performs. • Businesses under about 100 calls a month, where after-hours volume is anecdote rather than pattern. • Companies in climates with no seasonal peak and no emergency component to their work, where the value is mostly convenience.

If the on-call rota does not exist yet, build that first. The phone coverage is worth nothing without somebody at the other end of it.
